What the numbers do not show

Consulting receipts say nothing about who did the work. A practice built on a founder's reputation and one built on a delivery team report the same revenue while being worth completely different amounts to a buyer.

The figure also hides the shape of the engagement. Retainers, project fees and success fees arrive on different timelines and carry different collection risk.

Operator lens

  • Utilization and rate are the levers on time-based work. Where fees are tied to hours, revenue is billable hours multiplied by price. Retainers, fixed-fees and productized work change that arithmetic, which is why the fee model matters as much as the rate card.
  • Billable time remains the core inventory, and the payroll share above reflects that. That makes bench time, the paid hours between engagements, the principal financial risk in a consulting practice.

Questions to ask before starting or buying

  • How concentrated is the client list? Ask what share of fees comes from the largest few clients and how long those relationships have run.
  • Who owns the relationships? Establish whether clients contract with the firm or with an individual, because the second is not transferable.
  • What does the pipeline look like beyond the current quarter? Signed work with start dates is evidence; a list of conversations is not.
  • How is intellectual property held? Frameworks, tools and training material are often the most durable assets a consulting firm owns.
  • What is the realization rate? Ask what proportion of recorded time is actually invoiced and collected, because the gap between the two is where consulting margin disappears.

Every figure on this page is bound to a published source, and each figure's own source line names that source precisely: the 2022 Economic Census for counts, receipts and payroll, and the Census Bureau's Business Dynamics Statistics for the industry continuation benchmark. Where a page shows a sector survival curve instead, that series comes from the Bureau of Labor Statistics.

BusinessNES performs the arithmetic on those published figures and nothing else. Receipts are divided by establishments, and payroll by receipts. The age-five establishment count is divided by the age-zero establishment count for the same four-digit industry group, then repeated across five age-zero cohorts to give a reference and a range. This category's share of its industry group, along with the ranks, medians and nearest peers in the comparison sections, comes from the same published tables. Every one of them is recomputed from the sealed source files at each release and blocks publication if it does not match. Results are rounded and marked approximate. The reference year is 2022 for revenue and payroll; treat every figure as a baseline, not today's market.
